00:00 – Why Written Goals And Profitability Matter
Brad Irving (00:00): Is we had goals then, you know, as far as setting them as a company, but we didn't have them, say, written out. I could tell things, at least for our company. Certain things are starting to slow down. Some of the business that we had there in 23 and 24, you know, people can get a little. At least it seems like they don't want talk about money. Sometimes I don't want to talk about, you know, the budget.
00:21 – Meet Brad Irving Of Jays Landscape
Jack Jostes (00:21): Hey, everyone. Welcome back to the landscapers guide podcast. Today I'm excited to be in person with my client, Brad Irving from Jays Landscape in Beaumont, Texas. Right now, we're here in Houston. We just recorded some videos together, and I'm excited to have you on the podcast, Brad.
Brad Irving (00:41): Yeah, thank you, Jack. No, we've. The process today was really good. We've had a good time.
Jack Jostes (00:45): Good, good. Yeah, we shot some videos with your wife's brother, and then one of your employees, Brenda, too.
Brad Irving (00:54): Yeah. Now, they were excited to come over. It was good to get the whole team involved. That's one thing that we had noticed about some of the other videos that we had seen. And just having more people from our company, it just felt good. So we invited everyone along.
Jack Jostes (01:06): Yeah, I think it's good. You know, when you're selling to clients and they're going to have different points of contact, the more they can see and interact with those people, it builds a sense of trust and, I think, credibility that you have an account manager and she talks about how she's going to take care of your maintenance after your installation.
Brad Irving (01:25): Yeah, no, and I think that's something that was so, like, you know, being a smaller company. You know, one thing that we've been trying to work towards is make it to where people are wanting to deal and work with Jays Landscape, you know, work with our team. So it's not just Brad, of course.
Jack Jostes (01:39): Yeah.
Brad Irving (01:39): In the past, it used to be Jay all the time. Yeah, I get called Jay, you know, regularly.
Jack Jostes (01:44): Yeah.
Brad Irving (01:44): So anyway, so it's helping to, you know, let people know that, hey, we have, you know, a support team and we have more. You know, our company is multifaceted so that they know that they can count on more than just one person in our process.
01:57 – The History Of Jays Landscape
Jack Jostes (01:57): Well, tell me a little bit about Jays landscape company history. Where are you guys? What do you do?
Brad Irving (02:04): So we're in Beaumont, Texas, and we basically cover the southeast Texas, some southwest Louisiana, some of the outskirts of Houston, but mainly that southeast Texas area. And, you know, our business started in 1974. My dad started the company in Dallas, Texas, and then whenever he moved back down to Beaumont, where my mom is from, then that's whenever he opened Jays Landscape there in 1993. And so under that Jays Landscape name, we've been in business about 34, 35 years.
Jack Jostes (02:35): And. And when did you take over the company?
Brad Irving (02:38): So we've. So I guess in a way, we kind of took over the company about seven years ago. Even though my, you know, Jay and Gwen were still the owners of the company, they effectively retired. So they just as kind of slowly, you know, stop coming in as they had that the trust that we could run the company the way that we needed. And in the four years that myself and my wife Melissa have owned the company.
03:00 – Taking Over And Modernizing A Family Business
Jack Jostes (03:00): That's cool. So what are some of the things that you've kept the same that were about in the business that. That's been there since beginning, and then what. Where are you heading and what's different about how you and your wife are leading it now?
Brad Irving (03:13): Yeah, I think some of the things that, you know, that we've definitely tried to, you know, keep the same is just the overall, I guess, character, you know, of our company, you know, things that, you know, we've had clients, as I mentioned now, for 30 something years, you know, letting them know that they can still, you have the support and the feel to be able to contact us and get what they need, you know, from our company, but at the same time doing things like we are, you know, that brought us here, whether it's revamping our website so that we can better explain our processes, you know, to our clients, also developing those processes. We've worked with other companies and that have helped us a great deal, you know, in the past to help, you know, build processes so that we can be.
Brad Irving (03:55): Have more of a repeatable process and make sure our customer experience is the same, no matter who they call in our company or when they call. And then just trying to continue to. Just to progress. What can we do to better serve our employees, serve our customers, and just always trying to move forward.
04:16 – Increasing Maintenance Profit Margins From 19% To 40%
Jack Jostes (04:16): One of the things that we had talked about, if you're comfortable sharing, was the margins for maintenance. So what were they before and what are you working towards as a target now?
Brad Irving (04:27): So it's been about three years ago, but were, you know, looking at a gross profit margin of around 19%. So our maintenance department really wasn't functioning very well at all. We were burning a ton of hours.
Brad Irving (04:39): We had contracts that weren't, you know, Basically, you know, at the price point that they needed to be, and through coaching and then also through the hard work of Melissa, you know, on our team, you know, going through those contracts, making sure that, you know, were, you know, meeting with clients, explaining to them why the contracts now needed to change when we haven't changed some since say 2015, you know, but then also looking at the amount of man hours that were putting into our maintenance, making sure that matched our agreements and just trying to make sure that were working to the numbers, working to the scope, and there again, I give all credit to that to Melissa. She really helped with those things.
Jack Jostes (05:21): That's awesome. So, so what are they now? So they were at 19 and what do you getting now?
Brad Irving (05:27): So we average now between 38 and 43%, you know, depending on, you know, the time of year. Always in August for us, things are a little more labor intensive because, you know, we got, it's hot.
Jack Jostes (05:39): And where do you average out in a year?
Brad Irving (05:41): Right. So this year, last year we averaged right at, I think right at 38% and we should be right at 40, 41%.
05:48 – Reviewing Contracts And Managing Labor Hours
Jack Jostes (05:48): What are the things that you attribute that margin increase specifically that you said, Melissa, you gave a lot of credit to her. What were some of the specific things that she really worked on?
Brad Irving (05:59): Specifically going through our contracts and meeting with clients and either cutting out contracts that weren't profitable, that just weren't a fit any longer. Just some stuff that we had taken on early on just because were trying to get our foothold in the maintenance business, because we didn't start that till around 2015. And then after that it was just trying to really examine, like on our cruise, how much, how many man hours were putting towards, you know, do we have a five man team? Do we have a four man team? You know, your crew may say, hey, we really need this person, but do we really need that person? And just kind of testing that out to where we could say, hey, you know what, we see our numbers, we see how things are, you know, performing and so we can cut these hours.
Brad Irving (06:44): And it just really took us a minute because like I said, we started in the project work, we worked into the maintenance work, and so it just took us a while to gain ground there, but we've been able to do it well.
06:58 – The Challenges Of Leadership And Hiring
Jack Jostes (06:58): That's awesome. What's been maybe one of the hardest things about being the owners of the company that maybe you weren't anticipating?
Brad Irving (07:07): I think some of the hardest things, the owners just making sure employees, in terms of Just keeping good relationships with them, trying to, you know, meet their needs. Sometimes having to make changes, you know, with.
Jack Jostes (07:25): Yeah.
Brad Irving (07:25): With those things. It's not something that we always. Because were pretty. I guess we didn't have. We didn't have a lot of changes. You know, whenever it was, you know, my parents. Because were part of that team, but then we had to grow the team. Then you'd have to either add people. You have to. You know, sometimes people have to go, and that's just. That can be tough.
Jack Jostes (07:43): I agree. That is.
Brad Irving (07:44): It's a hard thing for me.
Jack Jostes (07:45): It is. Have you found a way to make it more manageable?
Brad Irving (07:52): I think as far as just managing those is trying to make sure of who we're hiring, really taking the time to see are they a fit, and just trying to do our best there to make sure that they're going to fit our process.
08:12 – Setting Goals And Building A Stronger Team
Jack Jostes (08:12): Yeah. I'm curious. What do you think is different about how you lead the company, you and Melissa, versus how your dad love the company? What's diff. What. What's different about you? Like, I'm. I'm pretty different from my dad.
Brad Irving (08:23): Right.
Jack Jostes (08:23): And my sons, they're only, you know, 11, 10. There's an. There's a lot of similar. But they're diff. They're their own people. What. What do you think is like, what's it like working for Brad that's different for working for Jay?
Brad Irving (08:36): I think one of the biggest things is we had goals then, you know, as far as setting them as a company, but we didn't have them, say, written out. You know, weren't trying to say, hey, we've achieved this at this point. Now we're trying to get to the next step and then making sure that's known throughout the company, you know, and we set those goals for our employees as well and our managers and just our whole team. Because before it was just, hey, we get a call, we go and do a job, and then we just repeat that process. Back when my family ran it and it worked.
Brad Irving (09:09): But as our company has grown and we have to, you know, for instance, like when I came on board and I did have a brother in the business, I don't know that it was always looked at that we're going to have to grow the business this much more to be able to support his salary and to support mine, it was more like, hey, we're all just going to work together and it's going to work out. And so now it's really trying to plan you know, each year will go and, or sometimes, you know, you don't have a year as good as you thought you would and then where do you have to scale back to. To be profitable? So it's, I don't know, it's just a lot of changes there.
Brad Irving (09:40): But I say setting goals, working towards those goals and just making that our focus has been one of the main things.
Jack Jostes (09:47): Do you have some long term Jays landscape employees who like that, who have stuck around, would you say?
Brad Irving (09:55): Yeah, I think so. I know we've had a couple employees that have been with us right around 21, 22 years. And so I think the consistency there really helps. Good communication, trying to work well with them. When it comes to the management size and our growth, I think some of that we're a little bit in the early stages in terms of, you know, having someone two, three, four or five years just because we haven't, I've occupied a lot of those positions.
Jack Jostes (10:25): Sure.
Brad Irving (10:26): And so having to wear so many hats, just like, you know, a small company does. So whether general manager, designer, salesperson, you know, it's just, you know, trying to, you know, slowly take those off and get people to, to buy into what we're trying to do and then, you know, find the right fit and then move forward. So.
10:45 – How Brad Discovered Ramblin Jackson
Jack Jostes (10:45): Yeah. How, how did we meet? You know, I think that you said that might be an interesting thing to just hear.
Brad Irving (10:51): Yeah.
Jack Jostes (10:51): How did you find Ramblin Jackson and what do you. What all have we done together?
Brad Irving (10:55): So I met you through Bach Business Partners. We were attending their, the owner's meeting and sales success celebration and in Savannah, Georgia and so I got to meet.
Jack Jostes (11:04): That was fun.
Brad Irving (11:05): Yeah. I got to meet you and had a good time and I'd always wanted to go there, so that was always a good thing. It's like, yeah, go visit a city, you know, that you maybe had and it gave you a good reason.
Jack Jostes (11:14): Totally. Yeah. I'm a big fan of bbp and they have, they always pick really good locations for their events.
Brad Irving (11:20): Yeah, I always enjoyed it. And then. So we met you there and then whenever I got back from that event then, you know, I could tell things. At least for our company. Certain things are starting to slow down. Some of the business that we had there in 23 and 24, I just started noticing a change and so started making me think more about marketing and so thankfully your book was on Apple in the book section. Yeah, it was an audiobook and I was able to listen to it. And so I spent a lot of time when I'm designing, a lot of times in the evening I'll draw because I don't get a lot of interruptions.
Brad Irving (11:52): But I'm sitting there, I'm drawing and I was listening to the book and just listening to the step by step, all the processes that you've developed with your company and just saying, hey, based off where we started, I was talking to you earlier about how we had the first website in our area.
Jack Jostes (12:09): Yeah, that's amazing.
12:10 – Improving SEO And Getting Found By Better Customers
Brad Irving (12:10): And, and so but now everyone has a website, everyone has a Facebook page. And so we started to notice is that in all the smaller towns and the little suburbs of Beaumont, they were not getting found as much. And I could see that it was affecting our business people I know in the industry, you know, maybe I hear of a project that's going on and I'm like, oh, you know, they got that, they got called about that project. Why didn't we get a call, you know, about that?
Jack Jostes (12:34): Right, right.
Brad Irving (12:34): And then I started trying to look into that and think, well, I'm not even showing up, you know, in this town, you know, or. And so by going through our website, working with your team, you know, it's been a good process to see now how we are starting to. The SEO is starting to work and we're starting to get closer to getting more of those customers that we really want to have.
Jack Jostes (12:56): Good. Yeah. Well, we appreciate your trust and working with us and it does take time and we are seeing you starting to rank higher and the leads coming in. And today we did video. Tell me about video. And why do you see video fitting into the mix?
13:12 – Using Video To Build Trust And Differentiate Your Business
Brad Irving (13:12): Well, I think one thing is to continue to offer something new. Whenever someone, especially in our area, goes to a website to look at a landscape company, what are they going to learn? What are their first impression is going to be? And so if they have the opportunity. And then too, so much today is on social media with videos, reels, all this stuff, a lot of things you can learn. And so instead of just looking at pictures, which I used to think that's what a website was. Clean as can be, but having the best pictures that you can present as a job and projects. But then now looking at the fact that how you communicate, how you resonate with the person who's, you know, going to your website, what's going to make them feel like I can or our company can help them.
Brad Irving (13:59): To me, part of the process that we just went through is a big part of that, they can see that we have multiple people that can support them through the process that we do at Jays Landscape. And I just think it's going to do a lot to help us with that.
14:13 – How Transparent Pricing Improves Sales Conversations
Jack Jostes (14:13): Yeah. So your website now, it communicates a process. It communicates about why you're different. One of the videos we did was your three reasons to buy. And that really differentiates you. So that way, when people are looking at you and they're finding you through AI or SEO, through Google or whatever, social media, why are you different? And one of the things we've done is a pricing guide on your website. And so tell me, like, how has that played out? Have you talked with customers that have read it? Are you showing it to them? How is that working for you?
Brad Irving (14:46): So what we did right away, as soon as we got that on our website, is I created a. I guess some kind of pamphlet for our. Just some paperwork for our salesperson so that whenever people call that she could go through that with them and talk about each phase and say, hey, have you been to our pricing page? And have you noticed that this, you know, the cleanup page, you know, starts from 3,000 to 10? Or some people, like, you know, they go, oh, my gosh, I can't even believe I would spend $3,000, you know, on this landscape. But the thing is, right away, we know that's not a fit for us, and it just allows us in a very, you know, people can get a little. At least it seems like they don't want to talk about money.
Brad Irving (15:24): Sometimes I don't want to talk about, you know, the budget. I've gone through books and different things to say, hey, why it's good, you know, to go ahead and get that up front. But the point is that whenever we start talking that money, then we can make sure that we're aligned with that customer and, you know, showing them what's realistic in terms of what they're going to spend so that if they're ready to move forward, we can move forward. If not, we don't waste each other's time.
Jack Jostes (15:49): Well, one of the things I learned in management is putting it on the paper. So I'm holding up now a clipboard, and if this were the pricing, we can both look at it and say, hey, have you had a chance to look at our pricing guide? And now I now, because it is a little uncomfortable to get into budget and money with people, especially if they. Who knows what's going on for them, they're anxious about it. And I found that it makes it a little more. Now it's the paper's fault. Hey, you know, our pricing guide, you know, it ranges from 10 to 20,000 and this ranges from here. How does this work for you? And now I'm kind of. I'm talking about the paper instead of your money, Brad. Right, right. So have you found that, like, it kind of.
Brad Irving (16:35): I definitely think anytime that you could get pricing to people up front and they can kind of see what's going on and what it's going to cost, then yes. If it's, if it helps to kind of break the ice or make it more comfortable for everyone, then it's definitely a benefit.
16:49 – Future Growth Plans For Jays Landscape
Jack Jostes (16:49): Good. Well, so where are you heading in the business? So you're talking about goals. What are some things that you're like, excited about? What are we going to be talking about, like three years from now?
Brad Irving (16:59): You know, one thing that, you know, I guess as far as, you know, the immediate future is, you know, definitely continue to watch our maintenance, you know, part of our company and trying to make sure that we keep that strong, growing our project to the department to where we can get, you know, that same efficiency that we're now getting with our maintenance. Because that's something that we've, you know, had kind of had to watch, you know, focus on, you know, our different departments and things like that. You know, there's different types of construction that I would like to continue to add to what we do. We say we're design, build, and so we do a certain amount of construction. There's some sub work and things that we do, you know, with that.
Brad Irving (17:34): And so to continue to offer more, you know, items to customers, whether it's lighting, outdoor furniture. We don't do pool construction. It's something that I've really, you know, been looking into to see if it's something that we want to actually, you know, make part of Jace landscape to where we could build, you know, pools for customers and, and just kind of expand on that so we can continue to grow, you know, our revenue and just what we can offer.
Jack Jostes (17:59): How many of the projects that you work on have a pool?
Brad Irving (18:02): I'd say currently, you know, probably 50, 60%.
Jack Jostes (18:07): And then. So do you just refer that someone else?
Brad Irving (18:10): Yes. Right now our process is that we'll design, you know, the master plan, but then we will coordinate and work with a reputable pool builder or to build that pool. And so it's something that we don't particularly, I guess from a revenue perspective benefit A lot from. But because I like the art and I love, you know, pools and, like, put them in designs and then two, it's important for me for that customer to be able to have that cohesive, you know, layout, that cohesive design. To me, you know, that's something that, you know, I like to do. But right now, another pool company builds.
Jack Jostes (18:45): Do you have a pool at your home?
Brad Irving (18:47): No, but I have one designed and I've had one before, and it's something I'm working hard to try to.
Jack Jostes (18:51): Are you going to get one someday?
Brad Irving (18:53): I'm hoping to get that done by next May.
Jack Jostes (18:57): That's kind of a fun personal project. It is so hot and humid here. I don't know how you survive without a pool. Right.
Brad Irving (19:03): Well, I don't either. That's why me and my family, they haven't been too happy either when it comes to that.
19:08 – Family, Personal Goals, And Life Outside Work
Jack Jostes (19:08): That's. That's. That's amazing. So that's cool. Getting a new pool before. What are some other personal goals that you have? Anything on your. On Brad's list that's keeping you excited and motivated?
Brad Irving (19:19): You know, I think that, you know, just continuing to. It was, I guess, so much of what I do is, you know, connected to work. You know, I thought about, you know, in our business and stuff. I know that working with my son to help him. He's 15. You know, he's got his eye on different business opportunities and things that. With our business, and so he loves talking about it and getting involved, so continuing to, you know, help him, you know, have that passion, you know, for one to work and help, you know, with that, you know, and really just, you know, keep things, you know, moving in a forward direction.
Brad Irving (19:56): I, you know, I just, at the moment, I don't know that I have, be honest with you, just a ton of like, hey, this is, you know, a goal that I have or a plan that I have other than keep things moving and keep things positive as I can.
Jack Jostes (20:07): That's not easy to do. Right? To keep things moving and keep things growing. And I mean.
Brad Irving (20:14): I mean, you know, business has its ups and downs.
Jack Jostes (20:17): It does, yeah.
Brad Irving (20:18): And that's where, you know, just trying to. To keep that, you know, balanced, I think.
Jack Jostes (20:22): Right. Yeah. You've been, I think, 33 years, right? Yeah, 33 years. There's definitely ups and downs over that time.
Brad Irving (20:30): But, you know, but I think that, you know, as far as our family, just, you know, keep, you know, focus. We like to, you know, we like to travel. We like to, you know, spend time with, you know, like to hunt and do a little bit of fishing.
Jack Jostes (20:44): What do you like to hunt?
Brad Irving (20:46): Mainly just deer. You know, we learn sometimes going dove hunting.
Jack Jostes (20:49): And did you get out for opening?
Brad Irving (20:52): We didn't get out for opening, but we got to get a chance to go out this year and at a. At a ranch that my brother has. And we're able to go out there and enjoy that, you know, shoot some birds and. And really just being together and enjoying the outdoors.
Jack Jostes (21:05): That's cool.
Brad Irving (21:05): That's probably my favorite thing.
Jack Jostes (21:08): Do you follow meat church?
Brad Irving (21:10): No, I don't.
Jack Jostes (21:11): Have you heard of them?
Brad Irving (21:11): I've heard of them.
Jack Jostes (21:12): Okay. They have a really good social media channel and they have this amazing dove like wing recipe. Like, like chicken wings. How do you guys cook them?
Brad Irving (21:23): So most of the time it's on jalapeno pepper with cream cheese wrapped in bacon. I mean, that's. That's usually the way because everyone. Once we've got the birds, then everybody's ready to eat them pretty much there at camp. And so.
Jack Jostes (21:34): That sounds really fun. What kind of shotgun do you use for that?
Brad Irving (21:38): Just use a 12 gauge. You know, brought the Beretta, you know, a 400.
Jack Jostes (21:42): Is that the semi auto?
Brad Irving (21:44): Semi automatic.
Jack Jostes (21:44): Nice.
Brad Irving (21:45): And so it's a lot easier on my arm as I get older.
Jack Jostes (21:49): That's what I've heard. I have an over under and depending on what kind of shot I shoot out of it, you notice.
Brad Irving (21:56): Oh, yeah.
Jack Jostes (21:56): And I've heard that the semi autos absorb a lot of that recoil.
Brad Irving (22:00): It's been three weeks and I'm still having a little.
Jack Jostes (22:02): Okay. Yeah. Well, that's cool. And then when is deer season for you?
Brad Irving (22:07): So deer season is the second, the first full weekend in November. So it runs from there to the end of the year. And so we'll be out and ready to see if our hard work has paid off. You know, with the feeders and the mowing and everything, like it needs to be.
Jack Jostes (22:22): A lot of. A lot of my clients are into hunting and they say that maintaining the property is actually their favorite part of it.
Brad Irving (22:32): It's probably one of my favorite parts.
Jack Jostes (22:33): You know, like from a habitat standpoint.
Brad Irving (22:35): Right. Is that I think a habitat just being out. I mean, that's one thing I like about the fact that, like, our dear leaves, we can use it. It's about 40 minutes from my house. And so I get to use that property, you know, all the rest of the year too. You know, just being out, riding around, spending time with my family, you know, That's. That's. It makes a lot of fun.
Jack Jostes (22:54): That's cool. Well, I hope you get one.
Brad Irving (22:56): Oh, thanks. I hope so, too.
Jack Jostes (22:57): I've got elk season coming up in a couple weeks here.
Brad Irving (23:00): That's right.
Jack Jostes (23:01): Colorado. Yeah. And I hunt with one of my clients, actually.
Brad Irving (23:04): Okay, awesome.
Jack Jostes (23:05): And we hunt for mule deer and elk.
Brad Irving (23:10): Rifle or bow?
Jack Jostes (23:11): Rifle.
Brad Irving (23:11): Rifle. Okay.
Jack Jostes (23:12): Yeah, So I do bow hunt, but I haven't harvested big game yet.
Brad Irving (23:16): Okay.
Jack Jostes (23:16): I've gotten a grouse.
Brad Irving (23:19): That's cool.
Jack Jostes (23:19): Have you ever. Have you ever had grouse?
Brad Irving (23:20): No, I haven't.
Jack Jostes (23:21): So it's. Some people call it mountain chicken. It's basically. It's a nice size. Like, it's like a small chicken. And they're. They're up. Where we hunt is, like, 10,500ft, and they're all over there. So typically, I. I got one with a bow, and then during. And then I usually have, like, a shotgun just in my truck when we're rifle hunting, because then if we encounter them, we can get them.
Brad Irving (23:47): Yeah.
Jack Jostes (23:47): So they're kind of like an added bonus. You know, sometimes you go days without even seeing anything, but maybe you get.
Brad Irving (23:53): A grouse, but when you do, when you see one, you're ready.
Jack Jostes (23:55): Oh, I'm ready.
Brad Irving (23:56): Yeah.
Jack Jostes (23:56): Yeah.
Brad Irving (23:56): That's awesome.
